After attending Shoptalk Spring and Europe, I observed a pattern. Various founders with different product catalog sizes had the same knot in stomach.

Conversations usually started with excitement about Gen AI search or around Merchant assistant and then landed on a quieter question: "If I plug AI into my store, does my customer data get exposed?"

I’m not saying that this question doesn’t deserve our attention. It, in fact, might be the most important one a retailer can ask right now.

But the way most people frame it is doing real damage. They treat AI and security like a seesaw, where pushing one down lifts the other. Move ahead with AI adoption and you feel exposed. Play it safe and you fall behind. So, they wait.

The Tradeoff You Were Sold Doesn't Exist

Here is what I've watched happen over and over.

A retailer decides to "be careful" with AI. Careful becomes a six-month evaluation. The evaluation becomes another quarter of internal debate.

Meanwhile a competitor two sizes smaller ships Gen AI-powered discovery, starts turning browsers into buyers at a rate the careful retailer can't touch, and quietly takes market share that doesn't come back.

The breach they were afraid of never happened (which would actually never happen if they are using Experro). The slow bleed they didn't see coming did its job.

AI-rich platform and secure platform were never two opposites. That framing is a holdover from an older era of software, when bolting protection on top genuinely slowed everything down.

Add AI carelessly and that data can start moving through prompts, logs, and retrieval steps that nobody designed with your compliance obligations in mind.

None of that is a reason to avoid AI. It's a reason to be selective about how you adopt it, and about who you trust to run the plumbing underneath it.
